The Consistency Challenge

As your game's cast grows from 5 to 50 NPCs, keeping a consistent style becomes critical. Without clear guidelines, each new character can feel like it belongs to a different game.

Building a Style Guide

Proportions

Define standard body proportions and stick to them:

  • Head size relative to body
  • Arm and leg length ratios
  • Standing height (in pixels)

Color Rules

  • Limit your NPC palette to colors from your master palette
  • Define skin tone ramps (3-4 options that all use the same shading approach)
  • Hair colors should all use the same value range

Outline Style

Pick one and commit:

  • Black outlines: Classic, high contrast
  • Colored outlines: Softer, more modern
  • No outlines: Clean, relies on color contrast

Differentiation Within Consistency

Make each NPC unique while following the rules:

  • Vary silhouettes (different hats, hairstyles, body types)
  • Use color as personality (a fire mage wears reds, a healer wears greens)
  • Give key NPCs a signature accessory (a scarf, glasses, a pet)

Template Approach

Create a base template body, then customize features on top. This guarantees consistent proportions while allowing creative freedom for individual designs.
